Problem

The "DevOps hero" approach — trying to master every tool (Docker, K8s, Terraform, Ansible, Jenkins, ArgoCD, Prometheus, Grafana) — leads to burnout. 80% of time fighting YAML, 20% building.

Root Cause

System complexity has outpaced what one person can coordinate. "You build it, you run it" breaks down at scale, creating cognitive load that's too heavy for individual developers.

Solution

Platform Engineering with Golden Paths

By 2026, 80% of software engineering organizations will have dedicated platform teams. The shift: from "learn every tool" to "build a platform with golden paths."

Internal Developer Platform (IDP) Design

Developer → IDP Portal → Pre-configured Templates
                              ↓
                    Golden Path: CI/CD + Monitoring + Logging
(all YAML/infra managed by platform team)

Golden Path Template Example

# .github/workflows/golden-path.yml
# Pre-configured by platform team, developers just use it
name: Golden Path CI/CD
on: [push, pull_request]

jobs:
  build:
    runs-on: ubuntu-latest
    steps:
      - uses: actions/checkout@v4
      - uses: platform-team/setup-env@v1 # Internal action
      - run: platform-team build # Internal CLI
      - run: platform-team deploy # Internal CLI

Cognitive Load Reduction

Before (Hero Model) After (Platform Model)
Developer manages 10+ tools Platform team manages tools
80% YAML, 20% building 20% config, 80% building
Senior devs = "human glue" Senior devs innovate
Burnout before graduation Sustainable learning

Platform Team Responsibilities

  • Maintain golden path templates
  • Manage CI/CD pipelines
  • Provide self-service infrastructure
  • Create Internal Developer Portal (Backstage, etc.)

Verification

  1. Create a golden path template for a common service type
  2. New developer uses template → gets CI/CD + monitoring out of the box
  3. Measure: time from "git init" to "deployed in staging"
  4. Compare: with vs without golden path (should be 5x+ faster)

Notes

  • HN 208↑, 82 comments (Docker/K8s/Terraform crash course)
  • "You build it, you run it" is great in theory but breaks at scale
  • Platform Engineering ≠ taking away developer power
  • It's about giving developers a paved road instead of a dirt path
